Your first week with a WhatsApp CRM: a practical rollout plan

Introduce a WhatsApp CRM in five working days with clear owners, sample tasks, useful records and a review of what still needs attention.

A new CRM can look busy on day one while nobody knows which conversations still need action. The first week should establish a small number of reliable habits. Advanced automation can wait until staff understand where work belongs.

This guide is published by the team behind Flas CRM. We sell one of the products in this category, so treat it as a vendor's checklist โ€” the criteria are written to be useful whichever tool you end up choosing.

Day one: make responsibilities visible

Confirm who administers the workspace, who handles new enquiries and who covers absence. Give people the access their work requires. Use sample conversations to show the difference between an assigned chat, an open opportunity and a completed sale.

Write down the rule for unassigned messages. For a small team, a scheduled check by one named person may be enough. The important part is that everyone knows who notices when an enquiry has no owner.

Day two: test the real customer journey

Send a test message from outside the team, reply through the business number and hand it to another agent. Prepare a sample quotation if that is part of your sales process. Check what the recipient sees, not just what the internal interface reports.

Flas's shared inbox and sales modules provide the functions to evaluate. Account connections and external service setup still need their own checks; a working login does not prove the customer journey works end to end.

Day three: clean the active records

Focus on current opportunities before importing a large historical list. Each active record needs a recognisable customer, an owner and a useful next action. Remove ambiguity in phone formatting and inspect likely duplicates before merging anything.

Keep the original export available. If a field maps incorrectly, stop and fix the sample rather than repeatedly importing the full file. The contact cleanup checklist covers that preparation.

Day four: rehearse the awkward cases

  • An agent leaves mid-conversation.
  • A customer asks for a different quantity after receiving a quotation.
  • A chatbot answer is insufficient and the customer requests a person.
  • A message does not show the expected delivery state.
  • A customer asks to stop receiving promotions.

For each case, ask the team to explain the next step and the responsible person. If the answer depends on asking the owner privately, document the missing instruction. Do not hide an unresolved process behind a reassuring status label.

Day five: review a sample of real work

Select several active conversations and inspect whether another employee could continue them. Count unowned enquiries, missing next actions and quotation references that cannot be located. Ask agents which information they still keep outside the CRM and why.

Choose one or two corrections for the following week. A long list of new fields and rules can undo the adoption you have just established. Keep the system's daily use simple enough that it survives busy periods.

What counts as a successful first week?

The team can receive an enquiry, assign it, preserve the current requirement and continue it after a handover. Use the shift handover checklist for the next stage. Expand the rollout when these basics are dependable, not merely when every employee has signed in once.
